1:1 Product Coaching · Product Managers · Product Leaders · Founders

A senior product leader in your corner.

You're a PM building the craft, a leader building the team, or a founder who is still the entire product function. The job underneath all three is the same: decide what's worth building, and be right often enough. AI has mostly changed how fast you find out you chose wrong. Coaching gives you someone who has made these calls before and still works this way every week.

Why coaching

Most product problems aren't knowledge problems.

You've read the books. You know what discovery is supposed to look like, what a good roadmap does, how prioritization is meant to work. The gap isn't information. It's judgment under real constraints: this stakeholder, this board, this runway, this team, this quarter.

That's what coaching is for. Not a curriculum. One senior operator working through the actual decision in front of you, then handing you the reasoning behind it, so you make the next one without me.

And the ground has moved. Discovery, research synthesis, competitive intel, and working prototypes that used to need a team and a quarter can now be done by one person in days. Most product orgs haven't reset their expectations yet.

The hard part is that nobody gives you a quarter off to act on that. The commitments are already made and the roadmap is already promised, so the way you work has to change while it keeps shipping. Building the plane while flying it. That's the real job, and it's most of what we work on: one change at a time, on the work already in front of you.

Four seats, four different jobs

The coaching changes with where you sit.

What a senior PM needs to get taken seriously is not what a founder needs at $300K ARR, and neither is what a product leader needs inside a business unit with a $100M P&L. I've worked at all of those levels.

Product managers

PM · Senior PM · Group PM

You're good at shipping and you keep getting told to be more strategic, without anyone explaining what that actually means. The job is moving from running the process to owning the call, and being the person in the room whose read other people trust.

We work on: discovery that changes a roadmap instead of confirming it, strategy that survives a skeptical exec, getting a no reversed when you can't overrule anyone, the evidence case for your own promotion, and an AI workflow that gives you back a day a week.

Early stage & pre-PMF

Founders · Pre-seed to seed

You are the product team, and the clock is your runway. The job is finding signal fast: killing the wrong ideas, talking to enough of the right people, getting to something someone will actually pay for.

We work on: evidence over opinion, cheap tests before expensive builds, a discovery cadence you can hold at three people, and AI compressing weeks of research into days.

Scale-ups

Founders & first product leaders · $1–20M ARR

Founder instinct got you here and is now the bottleneck. The job is turning what's in your head into a system other people can run, before the next raise, without stalling velocity while you do it.

We work on: roadmaps that survive contact with sales, coaching your first PMs, saying no credibly, and an AI-native operating model instead of scattered tool experiments.

Mature & enterprise

Product leaders · Established orgs

The core product works and growth has flattened. The job is finding the next act inside a company optimized to protect the last one, and moving AI out of scattered pilots and licence counts into how the product org actually works.

We work on: second-act and expansion strategy, scaling AI across a whole team rather than the handful of enthusiasts already using it, the standards and guardrails that make that defensible in a regulated org, stakeholder navigation, and making an established team move at innovation-lab speed.

Enterprise & partners

Coaching product teams inside large organizations.

Most of this work is one person at a time. Some of it isn't. Inside a big product org the same coaching runs as a cohort, a standing office hour, or a train-the-coaches engagement, and I'm often brought in through a consulting partner rather than hired directly.

  • Coaching PMs at scale. Cohorts of 8 to 20, standing office hours for a product line, or coaching embedded with a team that's mid-transformation. 200+ product professionals trained so far, at a 4.9 out of 5 average rating.
  • Coach the coaches. Working with the internal product coaches, agile coaches, and delivery leads who have to carry this after the engagement ends, so the practice doesn't leave when I do.
  • Lunch and learns that aren't theatre. 45 to 60 minutes on what AI actually does in product work, including the honest version. What it can size, what it can't, and where "just paste the feature into Copilot" quietly falls apart. That session tends to be the one that changes minds.
  • Inside the operating model you already run. Products, product lines, product areas, platform teams, portfolio reviews, quarterly funding. I'm not there to sell you a different framework on top of the one you just rolled out.
  • Through your firm. I subcontract to consultancies and delivery partners on product coaching engagements, under your brand, your methodology, and your SOW. Rates are scoped per engagement, not off the ladder below.

If you're a consulting firm or a talent partner placing product coaches, email heather@momentumproductco.com and I'll send a one-page summary of what I deliver and what I've delivered before.

Who's coaching you

Twelve years of making these calls.

Heather has spent two decades across engineering and product, the last 12 years leading product teams, most recently as VP of Product and an innovation lab leader. She has taken products from 0→1, through post-PMF scale, and across $100M+ portfolios in medtech, salestech, energy, e-learning, and cybersecurity.

She's coached PMs the whole way through that. Six PMs she's coached have earned promotions, four of them through the craft and career programs she built inside a previous product org. She now coaches founders across the region's startup ecosystem and product managers and leaders inside large enterprises. She also runs PM Waterloo, the Tri-Cities' largest product community. Her hands-on AI-for-product sessions have trained 200+ product people, including teams from Okta, eBay, Amazon, Shopify, and BMO.

None of this is theory picked up from a YouTube channel. She did these jobs, got them wrong with real teams, and built the practice out of what she had to fix.

The pattern doesn't really change: teams are good at building and bad at choosing. What AI changes is how fast you find out you chose wrong.

The AI layer

Every session raises the ceiling on what you can do alone.

Discovery, compressed

Research synthesis, interview analysis, competitive intel, and opportunity mapping that used to take a team weeks. Now it takes days, done by you, with agents doing the grinding.

Prototype before you commit

Working prototypes in front of customers before engineering writes production code. The cheapest way to kill a bad idea is to let a real user touch it first.

Built on your stack

We work in your tools, on your live problems, not a generic demo. What you build during coaching stays in your process after it ends.

How it works

Structured, but built around your real calendar.

Intro call 30 minutes to talk through what you're stuck on and whether coaching is the right shape for it. No deck, no pitch, no obligation to book anything after. Free
Single session 60 minutes on one live decision: a pricing call, a roadmap fork, a discovery plan, a "should we build this at all." You leave with a direction, not homework. From $400
Coaching engagement Two sessions a month for three months, plus async access between them. Enough runway to change how you make decisions, not just make one better. From $3,600
Ongoing A standing monthly session once the engagement ends, for when you want a sounding board on the calendar rather than a program. $800/month
Team & enterprise A PM cohort, standing office hours for a product line, coach-the-coaches, or coaching delivered through your consulting partner. Scoped to the org, priced per engagement. Custom

Everything starts with the intro call. Sometimes coaching isn't the right answer and a workshop or a bridge project is. I'll say so on the call. If your accelerator or incubator covers coaching hours I can usually be engaged through your program, and the same goes for an employer L&D budget or a consulting partner billing through their own SOW. Some accelerator rosters still list this as growth coaching. Same work.

Timing

The signals it's time

  • You're a PM who ships reliably and keeps hearing you need to be more strategic, with no one willing to say what that means.
  • You've been promoted into product leadership and are learning the job while doing it, in public.
  • You're a founder who has never worked with a product leader and has no one to pressure-test decisions against.
  • Your team is busy and shipping, but you can't point to what any of it moved.
  • You're using AI tools every day and nothing about how you decide or deliver has actually changed.
  • Growth has flattened and the roadmap is full of things that defend the core instead of building the next one.
